This study analyses the role of school leadership, internal coordination and support networks in building organisational responses oriented towards inclusion within a Portuguese school cluster. It seeks to understand how these processes contribute to translating the principles of inclusive education into concrete, contextualised and collaborative practices suited to student diversity. Methodologically, the study adopts a qualitative approach, based on a case study. The empirical corpus comprises 12 semi-structured interviews, conducted between 2024 and 2025 with school leaders, complemented by the analysis of key organisational documents, namely the Educational Project, the Internal Regulations and the School Leader’s Intervention Project. Data were analysed through thematic analysis, supported by MAXQDA software, and subjected to triangulation between empirical and documentary sources, seeking to identify patterns, convergences and tensions between participants’ perspectives and institutional frameworks. The findings show that the realisation of inclusive education depends on a distributed organisational architecture, sustained by the articulation between leadership, coordination structures, monitoring instruments, projects and partnerships. This architecture is expressed through formal and informal practices of articulation, spaces for listening to students, and responses adjusted to sociocultural, linguistic, cognitive and emotional vulnerabilities. The study concludes that these organisational dynamics strengthen the school’s capacity to respond to student diversity, fostering processes of participation, learning and well-being. As a limitation, the study is based on participants’ perspectives and documentary analysis, without integrating direct observation of practices or the voices of other actors, such as students and families.
